## 90-minute agenda (the strongest default)

1. Check-in — 10 min. Each member: one win, one blocker. No discussion yet.
2. Commitment review — 20 min. Each member reports last session's commitment: done, partial, or not done — and what happened.
3. Hot seat — 40 min. One member's real problem. Context, then clarifying questions only, then perspectives, then options. The member closes by saying what they will do.
4. Next commitments — 15 min. One specific commitment with a deadline per member. Written down.
5. Close — 5 min. Confirm commitments, next hot seat, next facilitator, next meeting.

## 60-minute agenda (accountability group / new group)

1. Check-in — 5 min. One win or blocker per member.
2. Commitment review — 15 min. What was promised, what happened.
3. Work the room — 25 min. Timed round-robin or one focused problem.
4. Next commitments — 10 min. One specific commitment and deadline per member.
5. Close — 5 min. Confirm commitments, next facilitator, next meeting.

## 75-minute agenda (accountability + one lighter hot seat)

1. Check-in — 10 min.
2. Commitment review — 15 min.
3. Hot seat — 30 min. Context, clarifying questions, perspectives, options.
4. Next commitments — 15 min.
5. Close — 5 min.

## 120-minute agenda (monthly deep-dive)

1. Check-in — 10 min.
2. Commitment review — 20 min. The month is long enough that the why behind a miss matters.
3. Hot seat or workshop — 70 min. One deep hot seat, two shorter ones, or a working session on a shared problem.
4. Next commitments — 15 min.
5. Close — 5 min.

## Member prep (5 minutes, before every session)

- Last commitment: done / partial / not done — what actually happened?
- The one problem, decision, or draft I'm bringing. Specific enough to work on.
- My ask: pressure-testing, options, a decision forced, or accountability.
- One win and one blocker since last session, one sentence each.
